Themes could be anything from increasing conversions, increasing time on site, or increasing average spending. For example, a web service that just launched might be more focused on pure trial conversions than revenue. <\/p>\n<p>Once you&#8217;ve mapped out your themes, pick just 3 based on pressing pain points. <\/p>\n<p>For example, if your web app is bleeding users on a weekly basis, conversion optimization on your marketing site can wait. Instead, you&#8217;d want to focus on &#8220;Reduce Churn&#8221; and &#8220;Acquire Users&#8221; so that you can fix your user funnel. For SaaS companies specifically, understanding churn metrics is critical\u2014platforms like <a href=\"https:\/\/baremetrics.com\" target=\"_blank\" rel=\"noopener noreferrer\">Baremetrics<\/a> provide the subscription analytics and revenue recovery insights needed to identify where users are dropping off and take action.<\/p>\n<h2>Step 2: Kano Analysis<\/h2>\n<p>Created by Noriaki Kano in the 80s, the prioritization technique still remains relevant thirty years later. <\/p>\n<p>Within each of the three themes, create specific projects (e.g. User Onboarding and In-App Messaging would fall under &#8220;Reduce Churn&#8221;). Next, categorize all projects based on <a href=\"http:\/\/pragmaticmarketing.com\/resources\/prioritizing-software-requirements-with-kano-analysis\">Scott Selhorst&#8217;s advice<\/a>:<\/p>\n<ul>\n<li><b>Must-haves \u2014<\/b> The essential features of a product \u2014 without these, the user wouldn&#8217;t bother with the product.<\/li>\n<li><b>More is better \u2014<\/b> Bigger, faster, stronger, etc. Improving existing features by increasing their capacities<\/li>\n<li><b>Surprise and delight \u2014<\/b> Features that increase enjoyment more than usability, and commonly distinguish a product from its competitors.<\/li>\n<\/ul>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"alignnone size-large wp-image-12559\" src=\"https:\/\/www.uxpin.com\/studio\/wp-content\/uploads\/2016\/02\/image028-1024x640.jpg\" alt=\"Chart of customer satisfaction vs. level of achievement. The first version can have a minimum capacity, with the opportunity to increase in later launches.<\/li>\n<li><i>Surprise and delight<\/i> have different values depending on the product. For product features, you can score each product feature until the highest priority ones are clear.<\/p>\n<p>Here&#8217;s the approach we took at <a href=\"https:\/\/www.uxpin.com\/\">UXPin<\/a> with our own redesign process (you can see the spreadsheet below):<\/p>\n<p>1. Every project is added to a spreadsheet along with corresponding category.<\/p>\n<p>2. For each project, Product and UX Lead create columns for Cost, Business Value, User Pain.<\/p>\n<p>3. Product and UX Lead assign a value from 1 to 10 for each of the columns.<\/p>\n<p>4. Product and UX Lead add a fourth column, which is a sum of Business Value and User Pain. We label this (S+U). Consider this the overall value of the feature.<\/p>\n<p>5. Either the Product or UX Lead will add two more columns. One column averages the (S+U) between both people, the other column divides (S+U)\/ Cost.<\/p>\n<p>6. When the spreadsheet is complete, both leads will discuss similarities and differences in the values. They will align to an understanding of project priorities and start to create a <a href=\"https:\/\/www.uxpin.com\/studio\/blog\/5-tips-from-5-pms-to-improve-your-product-roadmap\/\" target=\"_blank\" rel=\"noopener noreferrer\">product roadmap<\/a> from the spreadsheet. <\/p>\n<p>You can see all of these steps in play in the below spreadsheet created by Bartek Debicki (our product lead) and Marcin Treder (our UX lead). <\/p>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"alignnone wp-image-12557\" src=\"https:\/\/www.uxpin.com\/studio\/wp-content\/uploads\/2016\/02\/image0012-1024x329.png\" alt=\"Color-coded chart.
