I\u2019ve been a designer, a design manager, a startup CEO, a product manager and a GM who managed multidisciplinary teams. I\u2019ve got some insights.<\/p>\n<p id=\"c247\" class=\"graf--p graf-after--p\">Caveats! I have lived in Palo Alto\/San Francisco for over 20 years, and worked at good companies (Yahoo back in the day, Linkedin, Zynga, and more) with really good PMs. So my view is skewed by both place and luck.<\/p>\n<h2 id=\"c3ac\" class=\"graf--h4 graf-after--p\">1. Product Management is a New Thing in Tech.<\/h2>\n<p id=\"be97\" class=\"graf--p graf-after--h4\">I got into the interwebs in 1995, and software already had PMs. Web design was all shiny and new and half the companies had PMs, half had producers, and many had Project Managers. But by the time we were partying like 1999, everyone around here had product managers.<\/p>\n<h2 id=\"4ae5\" class=\"graf--h4 graf-after--p\">2. Product Managers Don\u2019t Know What They Do.<\/h2>\n<p id=\"8000\" class=\"graf--p graf-after--h4\"><span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"457ffb926a27 1e517274f144 248ae60cd23f 159cdc922b5 2571740c0701 b714ab3cb974 3e8957163686 anon 77c5a00639bc 2b319e7a9feb d7e199d72607 cac61c3447aa 5127fb319aa7\">No, YOU don\u2019t know what they do. They know what they do, they do everything.<\/span><\/p>\n<p id=\"f663\" class=\"graf--p graf-after--p\">I used to be a restaurant manager. I hired, I fired, I greeted customers, and made sure they were happy, I did the books, and worked with the chef to pick the special, wrote it up on the board outside, and bought ads in the local paper. And when the prep cook didn\u2019t come in, I chopped vegetables and frequently my fingers. Oh, and the when the dishwasher didn\u2019t come in\u2026 you get the picture. That is what a product manager does.<\/p>\n<p id=\"5e00\" class=\"graf--p graf-after--p\"><span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"853edee48677 bc57d94dc1e6 f33687f6bf3 248ae60cd23f\">They have their core job: keeping product\/market fit, minding and growing metrics, and coordinating teams to that end.<\/span> <span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"bc57d94dc1e6 f33687f6bf3 248ae60cd23f 306975dc94e6 beb0af7bb8ff 2b319e7a9feb\">But the good ones, the ones I got to work shoulder to shoulder with, do whatever it takes to keep the product healthy and strong.<\/span><\/p>\n<p class=\"graf--p graf-after--p\"><span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"f33687f6bf3 248ae60cd23f\">If that <\/span><span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"f33687f6bf3 248ae60cd23f f6ec8c23f9b4\">means<\/span><span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"f33687f6bf3 248ae60cd23f\"> designing an interface change in PPT because the designer left at 5pm and the engineer needs something to work with, he will. If that means running to Costco for beer for launch night, she does it. If that means setting up Google ads because marketing doesn\u2019t have time for his product, he will. <\/span><span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"f33687f6bf3 248ae60cd23f 9f7b4d78fa3f\">If it means learning SQL<\/span><span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"f33687f6bf3 248ae60cd23f\">\u2026 well, you get the picture.<\/span><\/p>\n<h2 id=\"2bb5\" class=\"graf--h4 graf-after--p\"><span class=\"markup--quote markup--h4-quote is-other\" data-creator-ids=\"50ae901bbca6\">3.\u00a0<\/span><span class=\"markup--quote markup--h4-quote is-other\" data-creator-ids=\"50ae901bbca6 2719ca5eac36\">Product Management is Pretty Much Like UX Design.\u00a0<\/span><\/h2>\n<p id=\"716d\" class=\"graf--p graf-after--h4\">If only! Wow, the job would be so much easier if that was all there was.<\/p>\n<p id=\"cfef\" class=\"graf--p graf-after--p\">Designers get all snotty when no one knows the difference between interaction design and information architecture. But what do you know about PMs?<\/p>\n<p id=\"0c88\" class=\"graf--p graf-after--p\"><span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"8e7a5469e51f 4e76831f2dff 53c532746231 1e517274f144 50ae901bbca6 9824305a0a5e\">People talk about product managers like they are monolithic, but there are three flavors: engineering, business analyst and UX<\/span><span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"4e76831f2dff 53c532746231 1e517274f144 50ae901bbca6 9824305a0a5e\">.<\/span><\/p>\n<p id=\"e12a\" class=\"graf--p graf-after--p\">Engineering flavored PMs are often ex-engineers, are great for working with engineers in hard problems like search &amp; recommendations systems.<\/p>\n<p id=\"fd6d\" class=\"graf--p graf-after--p\">Business analyst flavored PMs are the optimizes. They are masters of AB testing, SEO and growth hacking.<\/p>\n<p id=\"244c\" class=\"graf--p graf-after--p\"><span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"2719ca5eac36\">UX-flavored PMs are great at product\/market fit.<\/span> They focus on user functionality &amp; experience, and are good at onboarding, help &amp; error msgs. In\u00a0Silicon Valey, you\u2019ll often hear them referred to as<span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"306975dc94e6\">\u201cProduct People.\u201d<\/span> It\u2019s frequently said in a tone of admiration. Product People really get their market and the humans in it, and care about making the right product for them that thrives and survives.<span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"42b058a719ed\">They are the unique folks who can combine business and user needs into successful products.<\/span><\/p>\n<p class=\"graf--p graf-after--p\"><span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"42b058a719ed\">Product People fight with design the most often because they are siblings. They care about the same things. They\u2019ll get into a huge argument about where navigation does, or the shape of a submit button.<\/span><\/p>\n<p id=\"e958\" class=\"graf--p graf-after--p\">But they have different jobs with overlapping, not identical interests. <span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"bc57d94dc1e6\">The Product Person is T-shaped, caring both about the user and the business, and often fights about that submit button because she worries about click-through.<\/span> This is part of a host of responsibilities she juggles, along with acquisition, retention, that upcoming software rearchitecture and the metrics review.<\/p>\n<p id=\"9e73\" class=\"graf--p graf-after--p\">The UX designer (sometimes called a product designer) is a specialist. <span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"5127fb319aa7\">The designer is much deeper in the details of the design (as it should be) and can lose sight of the role the design plays in context of the larger business.<\/span> He sometimes fights for the user to the detriment of the business\u2019s health (as it never should be.) <span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"306975dc94e6\">Companies that can\u2019t stay in business don\u2019t provide anyone any value.<\/span> <span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"297b27ce5d14\">If you\u2019ve ever had to tell a customer you are shutting down their favorite product, you\u2019d feel how hard that is.<\/span><\/p>\n<p id=\"e764\" class=\"graf--p graf-after--p\">Business analyst PMs are often considered loathsome or tedious by designers, and engineering ones incomprehensible. Which is a tragedy, because algorithms could use some more user-centeredness, and qual and quant are like peanut butter and jelly.<\/p>\n<p id=\"b743\" class=\"graf--p graf-after--p\">Even though PMs have different skills and specialties, they rarely take on specialty titles. Product Managers\u00a0Don\u2019t Care About Process (or Love Agile\/Lean\/Waterfall).<\/h2>\n<p id=\"2513\" class=\"graf--p graf-after--h4\">I\u2019ve heard a lot of folks ask where product management conferences are. There are a <a class=\"markup--anchor markup--p-anchor\" href=\"http:\/\/www.mindtheproduct.com\/\" rel=\"nofollow\" data-href=\"http:\/\/www.mindtheproduct.com\/\">couple recent ones<\/a>, but historically product managers are much more interested in their space than process. This means they attend conferences on search or local or wearables. <span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"1e517274f144\">Most get their process from their engineers and their designers, and are willing to adapt to what keeps their team happy and working.<\/span><\/p>\n<p id=\"e25c\" class=\"graf--p graf-after--p\">Lean is changing that to a degree, but in my experience it\u2019s the service disciplines obsessed with process, and <span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"6d8b514e40cf\">the PMs willing to do whatever works.<\/span><\/p>\n<h2 id=\"3812\" class=\"graf--h4 graf-after--p\"><span class=\"markup--quote markup--h4-quote is-other\" data-creator-ids=\"91feb8d1d924\">5. The Product Manager is CEO of the Product.<\/span><\/h2>\n<p id=\"3813\" class=\"graf--p graf-after--h4\">I\u2019m actually OK with this one. Not because the job of CEO and PM is the same, but because <span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"11b340726365 306975dc94e6 2b319e7a9feb\">no matter what it is or who made a mistake, you, the PM, are responsible<\/span><span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"306975dc94e6 2b319e7a9feb\">.<\/span> Your bonus goes away when Google launches a competitor, you job disappears if you read the market wrong or your engineers estimated poorly.<\/p>\n<h2 id=\"920e\" class=\"graf--h4 graf-after--p\">Anyhow&#8230;<\/h2>\n<p id=\"134d\" class=\"graf--p graf-after--h4\">I recall back in 2002 when I worked at Yahoo managing a big team of designers, and one interaction designer just hated the PM she worked with. She didn\u2019t get why this PM was always coming over, asking her to make changes, wondering why things were late (and they were. late, that is.) She just wanted to be left alone to design.<\/p>\n<p id=\"364d\" class=\"graf--p graf-after--p\">Then we rearranged seats, and designers were embedded in their product teams. We had a 1:1, and she said, \u201cGod, I feel so sorry for that PM. Everything is her fault. People yell at her all day.\u201d <span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"306975dc94e6\">And she decided she\u2019d try to make that PM\u2019s life easier, really listen to the PM\u2019s needs rather than tell her what she should do.<\/span> Oh, and try to deliver on time.<\/p>\n<p id=\"be9d\" class=\"graf--p graf-after--p\">I\u2019ve never forgotten that, even when I was the one everyone was yelling at, held responsible for numbers I couldn\u2019t always control because of market forces. <span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"2072b13fd606 2b319e7a9feb\">I realized that whenever there was conflict, there was probably a lack of understanding. And understanding leads to empathy.<\/span><\/p>\n<p id=\"dcb8\" class=\"graf--p graf-after--p\">Designer, have some empathy. Do some user research. <span class=\"markup--quote markup--p-quote is-other\" data-creator-ids=\"42b058a719ed\">Take your PM to lunch. Ask them what his dreams are, ask how she is compensated. Ask what his biggest challenges are. Ask her what the best designer she ever worked with was like. Maybe you\u2019ll find out she has a hard job, and you are part of the reason why.
