It&#8217;s Maggie&#8217;s role at Uber. <\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-designops-at-uber\">DesignOps at Uber<\/h2>\n\n\n\n<p>When Maggie started at Uber, two people were on the DesignOps team, including herself. The team&#8217;s scope covered seven categories:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>DesignOps:<\/strong> tooling, facility management, org management, DPM brand, etc.<\/li>\n\n\n\n<li><strong>Portfolio Planning:<\/strong> annual and six-month planning, scaling practices across teams, MTR, headcount comms, etc.<\/li>\n\n\n\n<li><strong>Roadmap Management:<\/strong> prioritization, managing cutlines, stack ranking with leadership, scoping, sequencing, QA, advocates for quality, etc.<\/li>\n\n\n\n<li><strong>Comms &amp; Events:<\/strong> external brand, recruiting experience, office culture, team\/internal\/industry events, team meetings, celebration and recognition, team health, etc.<\/li>\n\n\n\n<li><strong>Modeling, Tracking, Reporting:<\/strong> Resourcing &amp; allocation, negotiation of work, dependency tracking, intake of work, UX allocation reporting, kickoffs, crit management, design review templatization, etc.<\/li>\n\n\n\n<li><strong>Finance &amp; Growth:<\/strong> budget\/T&amp;E\/morale tracking, headcount allocation, growth narrative, playbooks and toolkits, etc.<\/li>\n\n\n\n<li><strong>Learning &amp; Development:<\/strong> training, internal\/external skill shares, external design events, onboarding, talent reviews\/promo management, career paths, competencies, inspiring teams, external speakers, etc.<\/li>\n<\/ul>\n\n\n\n<p>As of March 2022, Uber&#8217;s DesignOps team has grown to 16 team members, supporting six offices (in US\/CAN, EMEA, and LATAM), with an additional four team members who work cross teams at strategic DesignOps positions.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>TeamOps &amp; <a href=\"https:\/\/www.uxpin.com\/studio\/blog\/what-is-researchops\/\" target=\"_blank\" rel=\"noreferrer noopener\">ResearchOps<\/a> x 6 team members<\/li>\n\n\n\n<li>Product DPMs x 12 team members<\/li>\n\n\n\n<li>Director &amp; Strategic x 4 team members<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-uber-s-approach-to-framing-scaling-the-dpm-role\">Uber&#8217;s Approach to Framing &amp; Scaling the DPM Role<\/h2>\n\n\n\n<p>Maggie shared her team&#8217;s strategy for increasing the DPM&#8217;s influence at various levels. She talked about three things.<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>Framing and scaling DPM (around your needs depending on your organization&#8217;s current priorities)<\/li>\n\n\n\n<li>Increasing DPM impact<\/li>\n\n\n\n<li>Supporting DPM trajectory<\/li>\n<\/ol>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-framing-and-scaling-dpm\">Framing and Scaling DPM<\/h2>\n\n\n\n<p>Ask yourself, <em>&#8220;where is your time best spent?&#8221;<\/em> and <em>&#8220;how do you ensure that you&#8217;re having the most impact with that time?&#8221;<\/em><\/p>\n\n\n\n<p>Maggie believes there is no right or wrong way to do something, but instead, we should frame our work to focus on impact. This approach aligns with one of Uber&#8217;s DesignOps principles, which reads: <em>&#8220;Our success is based on the impact our work has on product, business, design, and customer experiences. This impact may be organizational, strategic, or executional.&#8221;<\/em><\/p>\n\n\n\n<p>Maggie identifies the three framing factors that have the most impact in her day-to-day:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What&#8217;s the size of the design team and the state of the organization?<\/li>\n\n\n\n<li>What type of resourcing and allocation environment are we operating in?<\/li>\n\n\n\n<li>What level is my primary design partner?<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-framing-factor-one-size-state-of-the-design-org\">Framing Factor One: Size &amp; State of the Design Org<\/h2>\n\n\n\n<figure class=\"wp-block-image size-full\"><img loading=\"lazy\" decoding=\"async\" width=\"750\" height=\"300\" src=\"https:\/\/www.uxpin.com\/studio\/wp-content\/uploads\/2022\/04\/designops-increasing-collaboration-group-collab.png\" alt=\"designops increasing collaboration group collab\" class=\"wp-image-35089\" srcset=\"https:\/\/www.uxpin.com\/studio\/wp-content\/uploads\/2022\/04\/designops-increasing-collaboration-group-collab.png 750w, https:\/\/www.uxpin.com\/studio\/wp-content\/uploads\/2022\/04\/designops-increasing-collaboration-group-collab-700x280.png 700w\" sizes=\"auto, (max-width: 750px) 100vw, 750px\" \/><\/figure>\n\n\n\n<p>The state and size of your organization have a significant impact on what level you&#8217;re managing and supporting teams.<\/p>\n\n\n\n<p><em>&#8220;Regardless of the state of the organization or the team&#8217;s size, we meet the teams where they are at.&#8221; <\/em>Maggie Dieringer, Senior Design Program Manager at Uber<\/p>\n\n\n\n<p><strong>State:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>How long has the team been around?<\/li>\n\n\n\n<li>What is the organization&#8217;s level of maturity?<\/li>\n<\/ul>\n\n\n\n<p><strong>Size:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>How big is the design team, area, sub-area, or portfolio you&#8217;re supporting?<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-state-of-the-design-org\">State of the Design Org<\/h3>\n\n\n\n<p>Maggie defines the team&#8217;s <strong>state<\/strong> and maturity on a spectrum from <em>nascent<\/em> to <em>established<\/em>. This definition is important because a DPM&#8217;s approach is very different at opposite ends of the spectrum.<\/p>\n\n\n\n<p>For example, a DPM will focus on implementing processes and frameworks to facilitate growth and development in a nascent organization. Conversely, for established teams, a DPM focuses on evolution, iteration, evangelizing, and improving existing processes and frameworks to accommodate growth.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-size-of-the-design-org\">Size of the Design Org<\/h3>\n\n\n\n<p><strong>Size<\/strong> is another component of the first framing factor. Maggie uses a similar spectrum with 10-15 team members on the low end and 30-50 on the high end.&nbsp;<\/p>\n\n\n\n<p>The industry standard is one DPM for every 10-15 designers, but this ratio isn&#8217;t the reality for many DesignOps experts.<\/p>\n\n\n\n<p>For a 15:1 ratio, DPMs are able to integrate with the design team to offer granular support, including tasks like:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Meeting with IC designers daily<\/li>\n\n\n\n<li>Managing and running team meetings<\/li>\n\n\n\n<li>Attending and running design reviews<\/li>\n\n\n\n<li>Project management<\/li>\n\n\n\n<li>Optimizing collaboration on a micro level<\/li>\n<\/ul>\n\n\n\n<p>As the ratio increases, DPMs lean more towards a high-level approach:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Meeting with IC designers monthly<\/li>\n\n\n\n<li>Meeting with managers daily<\/li>\n\n\n\n<li>Going to crits every few months<\/li>\n\n\n\n<li>Attending design reviews to help connect the dots<\/li>\n\n\n\n<li>Collaboration at a macro level<\/li>\n\n\n\n<li>Vision exercises<\/li>\n<\/ul>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-framing-factor-two-design-team-resourcing\">Framing Factor Two: Design Team Resourcing<\/h2>\n\n\n\n<figure class=\"wp-block-image size-full\"><img loading=\"lazy\" decoding=\"async\" width=\"750\" height=\"300\" src=\"https:\/\/www.uxpin.com\/studio\/wp-content\/uploads\/2022\/04\/designops-increasing-collaboration-group.png\" alt=\"designops increasing collaboration group\" class=\"wp-image-35087\" srcset=\"https:\/\/www.uxpin.com\/studio\/wp-content\/uploads\/2022\/04\/designops-increasing-collaboration-group.png 750w, https:\/\/www.uxpin.com\/studio\/wp-content\/uploads\/2022\/04\/designops-increasing-collaboration-group-700x280.png 700w\" sizes=\"auto, (max-width: 750px) 100vw, 750px\" \/><\/figure>\n\n\n\n<p>The way you set up your engagement and staffing model, as well as the allocation and organizational strategy, can have an immense impact on how DesignOps can and will lean in.<\/p>\n\n\n\n<p><strong>Engagement Model:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What type of staffing engagement does the team operate in?<\/li>\n<\/ul>\n\n\n\n<p><strong>Allocation:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Is the team you support well-staffed or operating lean?<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-engagement-model\">Engagement Model<\/h3>\n\n\n\n<p>Maggie uses a spectrum to identify the organization&#8217;s staffing model with \u201cflexible\u201d on one end and \u201cfully dedicated\u201d on the opposite. Like size in Framing Factor One, the staffing model can help determine on what level DPMs can engage with teams.<\/p>\n\n\n\n<p>In a flexible model, DPMs may need to go deep into one area, whereas in a fully dedicated model they may zoom out and focus more holistically across many areas.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-allocation\">Allocation<\/h3>\n\n\n\n<p>Another consideration for resourcing is whether the company is constrained on resourcing, in growth mode (actively hiring), or somewhere between. In a constrained staffing model, DPMs must be creative, working with all available resources.<\/p>\n\n\n\n<p>In growth mode, DPMs have more freedom to look at high-level vision and what the organizational growth strategy could look like.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-framing-factor-three-level-of-partnership\">Framing Factor Three: Level of Partnership<\/h2>\n\n\n\n<figure class=\"wp-block-image size-full\"><img loading=\"lazy\" decoding=\"async\" width=\"750\" height=\"300\" src=\"https:\/\/www.uxpin.com\/studio\/wp-content\/uploads\/2022\/04\/designops-increasing-collaboration-talk.png\" alt=\"designops increasing collaboration talk\" class=\"wp-image-35079\" srcset=\"https:\/\/www.uxpin.com\/studio\/wp-content\/uploads\/2022\/04\/designops-increasing-collaboration-talk.png 750w, https:\/\/www.uxpin.com\/studio\/wp-content\/uploads\/2022\/04\/designops-increasing-collaboration-talk-700x280.png 700w\" sizes=\"auto, (max-width: 750px) 100vw, 750px\" \/><\/figure>\n\n\n\n<p><strong>Level:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Are you partnering mainly with the ICs (individual contributors), Leads, Manager, or a Director?<\/li>\n<\/ul>\n\n\n\n<p><strong>Exposure:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Has your partner worked with a DPM before?<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-level\">Level<\/h3>\n\n\n\n<p>When working with Design Managers and middle management, Maggie has found that she focuses more on a single area and activities like load balancing, team health, education on how to work with design, and other supporting roles.<\/p>\n\n\n\n<p>On the other end of the spectrum, at the director level, DPMs work on organizing the leadership team who reports through the director, organizational strategy, looking at cross-team dependencies, scaling programs, and broader, more team-wide activities.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-exposure\">Exposure<\/h3>\n\n\n\n<p>The second consideration for factor three is your partner&#8217;s exposure to DesignOps, and have they worked with a DPM before?
